But as technical skillsets and demographics change, there arent enough people in the industry to fill the number of projected jobs in coming years.The study found that 2.4 million jobs could be left unfilled over the next decade, and the shortage could put $2.5 trillion of economic output at risk.Too few workers89% of surveyed executives agree the industry has a shortage of talent. Most of them offer higher pay to bring on or keep skilled workers, but they are often thwarted in those efforts when an outside company makes an even more attractive offer.The skill shortage comes from two major phenomena. One was bound to happen As some baby boomers age out of the workf orce and decide to retire, the 2.6 million manufacturing jobs they occupy will become empty. But demand is also a major contributing factor The study estimates almost 2 million new manufacturing jobs will flood the market by 2028.Far from disappearing because of smart technologies like artificial intelligence, manufacturing is actually booming and job listings are nearing their historical peak. So who will fill all those positions?In the irony of ironies, Deloitte and the Manufacturing Institute recommend turning toward automation to supplement human jobs that are going unfilled. Taken aback by the directness and potentially immoral implications of his question, my gut reaction was to say, You cant and shouldnt To which his response was, I have to its my job.This gentleman, who asked that I not disclose his name, is the corporate equivalent of the guy the mob sends to break kneecaps if a worker doesnt do as theyre told. For the past decade, he has run the same methodical process of cajoling, and at times threatening, people to do things they dont want to do. Its really unfair and mean. I know it is, he said. To a child, there are few things more terrifying than getting deckenfries with needles, and it was the closest equivalent I could think of to completing the auditors user access reviews.What made my daughters visit to the doctor so painless helps illustrate three tactics anyone can use to get people to do things they dont inherently want to do.1. One Prick At A TimeWhen the nurse stepped into the examining room, my daughter knew something was up. On a small tray, she carried four intimidating syringes. At the appropriate time, she reached for a needle, one by one, careful to consider how her actions would be perceived by my daughter. She tamed the instruments of toddler torment through what designers callprogressive disclosure to the nurse, it was just considerate common sense.Staging tasks into small conquerable chunks is so basic yet so underutilized. Who wouldnt take the time to ease a childs fear with a little well-planned parsing? Yet in the office, it is all too common to lob large complex requests at our colleagues and be surprised by the ill-will we get in return. In the auditors case for example, he admitted that his clients start by sending long memos accompanied by even longer spreadsheets detailing the entire tedious task. No wonder their emails are met with contempt.Managers pushing down tasks know all the level of details and tend to think everyone else should, too. But thats just not the case. Most users just want to know what to do next, and flooding them with too much information induces stress and fear. Having the forethought to appropriately stage the work can reduce this fear, which ironically, in both children and adults, is often much worse than the prick of the needle itself.2. Reduce The Pain With ProgressIn the auditors case, his requests were particularly painful because they were too infrequent to become skill-building bungs. Whereas many tasks become easier with time as people improve their abilities, corporate fire drills are dreaded for many reasons. For one, they distract workers from their regular duties. They often require learning new processes or hunting down long-discarded information. And worst of all, they can last for an undefined period of time, providing little visibility into when the pain will end.Just as parsing tasks into smaller chunks can make a job seem more achievable, providing greater insight into the progress made is another way to reduce cognitive stress. In the pediatricians office, the thoughtful nurse asked my daughter to count to five as she administered each shot, giving my daughter an idea of how long the pain would last and creating a sense of control.For years, game designers have utilized mechanisms to track advancement. Progress bars help players understand where they are in the game just as tracking and estimation tools could help workers better plan their work. These tools help inform how much time the next task should take and its relative place in the entire job. Providing a sense of progression is a form of feedback and is a key component of making unpleasant tasks more manageable.3. Get Out The Treasure ChestTo our amazement, even after receiving four shots, my daughter left the doctors office without shedding a single tear. The nurse used staged disclosure and eased the pain through progress indicators, but the final secret sat just outside the examination room.There, on her way in, my daughter ogled a mysterious kasten she knew was filled with prizes. After your visit, the nurse told her, youll get to pick anything youd like from the treasure chest. Offering prizes for the completion of certain tasks is effective in both children and adults, but beware, there is risk in rewards.Numerous studies have shown that extrinsic rewards - incentives that are separate from the activity itself - often backfire. Reinforcing behavior this way tends to extinguish the pleasure of doing something for its own sake. For example, studies of children rewarded for doing activities they already enjoyed - like playing drums or drawing pictures- resulted in less motivation to do the activity later on.Where long-term behaviors are the goal, more purposeful incentives are better.Self-Determination Theory, as espoused by researchers Edward Deci and Richard Ryan, contends that people are motivated by deeper psychological needs for competence, autonomy, and relatedness. Clearly, making sure people know why their work matters is always the first step.But while motivating through meaning is preferred, there are circumstances when prizes are in fact appropriate. When it comes to tasks people dont want to d o, specifically infrequent and uninteresting assignments, utilizing extrinsic rewards is safe because there is no existing behavior to de-motivate or extinguish. Shots in a four-year-olds arm and the boring, routine work doled out by the auditor qualify as just such occasions.What are appropriate rewards? Like everything in design, that depends on the rolle. Making a game out of the task doesnt necessarily mean giving away points and badges if the user doesnt find those incentives appropriate. However, utilizing other incentives, particularly those awarded with anelement of variability, can be highly encouraging, just as long as theyre used only in this very specific condition and not as part of day-to-day operations.Better Behavior DesignUnfortunately, the corporate norm remains drawing up a long list of what needs to get done and throwing it over the email wall to be completed or else There will always be tasks people dont want to do. But, there are ways to get people to do thing s they dont want to do. There are better ways to motivate others, principally by designing conditions where people actuate themselves.Fundamentally, people resist being controlled and both the carrot and the stick can be tools for unwanted manipulation. Instead, designing behavior by putting in the forethought to appropriately stage tasks, providing progress indicators, and finally, offering celebratory rewards under the right circumstances, are easy ways to motivate while maintaining a sense of autonomy.Whether in the doctors office or the corner office, it is the job of the person inflicting the pain to do their utmost to ease it. Not doing so is intellectually lazy, whether to a kid or to a colleague. Maybe it keeps the check balance exact, but a new study found that it will not be perceived as fair.When we pay our friends the exact amount of what we owe, we may think we’re being helpfully conscientious, but researchers Tami Kim,  Ting Zhang and Michael Norton found that the behavior can come off as petty and make us dislike the stickler. It makes us think that the friend sees us as an ATM machine and less as a friend.“These platforms making it very convenient to transfer the exact amount owed and to keep the balance sheet at exactly zero among friends,” Tami Kim, one of the study’s authors, said. “We found that could have unintended consequences because they make the relationships feel transactional in nature.”Exact Venmo transactions make us think a relationship is transactionalI n a series of experiments across American and European participants using Venmo, the researchers found that we see these exhaustively precise exchanges as petty even when they are objectively more generous. Giving a gift card of $5.15 is less wanted than a simple gift card of $5.Why does counting those extra cents come off as pettier than just rounding up or down? Because it suggests that you needlessly went the extra mile for a trivial amount of money. “Given that units like cents and minutes are less consequential than dollars and hours, we suggest- and demonstrate- that observing someone making a decision about minor units is likely to feel more trivial. Furthermore, because round amounts are often used in an approximation context, precise amounts are regarded as more intentional than round amounts,” the paper said.Apps like Venmo and PayPal makes it easier to pay someone down to the last cent. But this study suggests this is not something we necessarily want from our friends hips. In our digital age, public receipts of Venmo transactions provide new ways for us to track each other’s behavior. Leaving some room for error in your next transaction signals that you care more about the person involved than the money involved.

While part of the responsibility falls on choices individual employees make, managers need to shoulder part of the blame, too. Managers and the management systems they create are commonly responsible when employees dont do what you want them to do. Employees want to succeed at work. You don’t know a single person who gets up in the morning and says, “Gee, I think I’ll go to work and fail today.” Employees often fail because of a failure in your employee management systems. To determine why an employees is failing at a task or why their goals seem unachievable, you need to ask the question that Dr. W. Edwards Deming (the father of the U.S. quality movement) traditionally asked: “What about the work system is causing the employee to fail?” An examination of the work systems usually yields important answers he was wont to say in his lectures to managers. Why Don’t Employees Do What You Want Them to Do? Internationally known consultant, speaker, and former professor at Columbia University’s Graduate School of Business, Ferdinand Fournies, in his landmark book, Why Employees Don’t Do What They’re Supposed to Do and What to Do About It, says that one reason is that employees don’t know what they are supposed to do. Managers play an essential role in helping employees know what they are supposed to do. 5 Critical Management Systems Managers do this by creating effective management systems. They help employees by developing and using these five critical management systems. Management Systems: Goal Setting and Employee Involvement As a manager, youll want to design your employee management system of goal setting and employee involvement to enable employees to succeed. Help to establish overall goals for your department and work unit. Take ownership of the goals that the company requires you to meet and the goals that you can subjectively set, in addition.Communicate the goals of the work unit or enable employees to participate in setting the goals, to develop more employee ownership of the goals.Involve employees in determining how they will go about achieving the goals.Help employees know what to measure and how to measure so that they can see that they are making progress in meeting the goals. Management Systems: Delegation Delegate projects and other activities to help employees meet department goals by using effective management system delegation methods. Assist the employee to make an overall work plan with dates and a timeline for when key deliverables are due for review.Share any preconceived pictures you may have of what you want the outcome or deliverables to look like so that you and the employee share meaning.Establish the criteria for success. Youll want to create the opportunity for a celebration.Meet with the employee at designated due dates to assess progress and roadblocks encountered. You dont want to be blindsided- and the employee doesnt want to be either- if a deadline or step is missed. Management Systems: Training, Education, and Development Training plays a role in employees knowing what they are supposed to do. They need the skills and tools essential for them to succeed in their jobs. As a manager, you bear a lot of the responsibility to ensure that your reporting employees are given the opportunity to develop the skills they need to succeed. Keep commitments about employee developmental opportunities written in the performance development plan. (The ability to grow and develop their skills is crucial to  employee motivation and success).Coach employee skill development daily and in their one-on-one, weekly meetings with you. Management Systems: Recognition and Reward Recognition is the most powerful  form of employee feedback. Timely,  appropriate recognition to an employee is feedback that reinforces actions you want to see more of from the employee. If the employee is informed, through timely, specific recognition, of the types of actions you want to see, the employee is likely to repeat them. Provide recognition that is timely, and that reinforces employee learning and goal accomplishment.Recognize employees for doing what you want them to do. In a mid-sized company, semi-annual  employee satisfaction surveys  are conducted. The Culture and Communications team was not satisfied with the amount of specific information received in response to the question, How does the company make you feel that it is genuinely interested in employee well-being? The committee devised a second questionnaire and discovered that the number one factor that affected whether employees felt genuinely cared about by the company, was positive, personal interaction time with their supervisor. Pretty powerful. finding, wouldnt you say? Do you have these management systems in place? Are employees still acting as if they dont know what you want them to do? Signs That Employees Dont Know What You Want Them to Do Signs that your employees still don’t know what you want them to do include assignments that are not completed on time;procrastination on projects;errors and mistakes;a focus on non-essential, busy work;unsatisfactory amounts of output;outcomes that dont capitalize on the potential for success;unwillingness to ask for help;excuses and failure to take responsibility; andfailure to provide you with timely feedback. If you see these signs from your employees, you need to reinforce the above described five management systems to see what you need to add to make them more effective. Your employees are not stupid; they are not uncaring; they are not unmotivated. They just dont know what you want them to do.

Five ways to welcome LGBTQ employees during Pride month Five ways to welcome LGBTQ employees during Pride month Regardless if you’re the founder of your own company with a handful of employees, or a manager on a large team at a 500-person corporation, learning how to guide people to success is a big learning curve. While you’ll quickly discover that everyone flourishes differently, you’ll also begin to value your employees for their individual, unique qualities. Though you want to be mindful to keep your actions (and reactions) professional, it’s a smart idea to celebrate national holiday and awareness months, in an effort to show respect and kindness that boosts team morale. During the month of June, companies and managers have the opportunity to express their support for the lesbian, gay, bisexual, trans and queer (LGBTQ) community in honor of Pride: a positive stance against discrimination and violence toward people within the LGBTQ community. “It is imperative that every member of your team feel comfortable at work. Managers must lead the way by consistently demonstrating kindnes s and tolerance of difference,” Amy Cooper Hakim, Ph.D., industrial-organizational psychology practitioner and workplace expert explains. “When managers support LGBTQ employees, they lead by example and let other employees know that discrimination and intolerance are not accepted in the workplace. Managers encourage tolerance and inclusion and set the tone for the office through their direct behavior and interactions.”Here’s how to professionally support your LGBTQ employees this month - and every month.Include the word ‘diversity’ in your mission statementIf you’re the CEO of your company or you lead a large team, you set the standard for what’s accepted, promoted and tolerated. And if you have the opportunity to write or contribute to the mission statement, Hakim says to make sure you center your internal guidelines around diversity, which of course, just means ‘difference.’ “In meetings, emphasize the need to embrace different ideas, different positions, and different people from all backgrounds and sexual orientations,” she shares. This open door policy from the get-go will help those within the LGBTQ community feel appreciated and comfortable in their workplace, which encourages them to not only be better employees, but happier, too. Let employees know they’ll be respected  Regardless of your employees’ personal lives outside of working hours, sexuality isn’t something that’s included in your performance review and has no role in determining or holding back a raise or a promotion. That’s why Kate Sullivan, a business psychologist and career coach notes that it’s a manager’s responsibility to make it clear to all employees - lesbian or lesbian or gay or straight or bi or transgendered or questioning- that their orientation is a non-issue. “Whether you’re heterosexual, homosexual, bi, asexual, androgyne, trans, or any other permutation of human sexuality, it doesn’t matter at work- your professional identity is wh at counts. But since your sexual identification is part of who you are as a total human, any baggage associated with that inevitably comes to work with you,” she notes. “As a manager, demonstrate to your employees every day that it’s your skills, attitude, enthusiasm, and professionalism that matters on the job- not who you choose to date.”Another thing that managers should note: the days have passed when people could argue “I don’t see color,” or “I don’t see sexuality.” That erases the experience that some employees want to embrace. Other employees may not want to. Either way, pay attention to what makes people feel respected. Instead of pretending differences don’t exist, honor the differences and stay focused on teamwork.Have regular diversity awareness training sessionsJust like most companies mandate sexual misconduct training as required, you can do the same with diversity awareness sessions. These will help other employees within the company, including those who work directly with LGBTQ employees, to understand their biases and to overcome them, if necessary. “Invite external consultants or agencies to deliver these sessions. When a company pays for training, then the employees recognize that this is important,” Hakim says. What should these sessions cover? Like above, consider budgeting for a trained professional and make sure the agendas are clear and productive. Sullivan suggests covering topics like “discriminatory speech, derogatory terms, and normative language that might be making your LGBTQ employees uncomfortable in the workplace, and more.” Offer clear and comprehensive benefits and leave policiesA (much-awaited) trend in many modern workplaces is offering family leave opportunities for not only father’s (since they’re becoming parents too), but for LGBTQ community members who are adopting or welcoming children into their households. Sullivan says by offering the same opportunities for everyone, employees wil l feel empowered and appreciated by the higher-ups. Here, it’s not just the benefits that are key, but the way you word them, too. You want to be inclusive of all. “Be sure that you offer ‘domestic partner’ benefits instead of simply spousal benefits, if it’s feasible to do so,” Sullivan says. “Instead of maternity or paternity leave, consider offering ‘parental leave’ that allows the non-birthing parent to take time with their new arrival, or that permits LGBTQ parents who are adopting to spend the necessary time during that complicated process, including giving time off for background checks, visits, paperwork, and bonding with the new arrival. Offer whatever assistance is possible to transitioning employees, including time off work and help with educating coworkers on terminology and new introductions.”Support affinity groupsMany companies encourage affinity groups for employees.
